<p>Sometimes it's the delivery team. Sometimes it's the sponsor. Either way, by the time someone says it, the question is whether they're saying it during testing - or after go-live.</p>
<p>That gap is exactly what independent UAT support exists to close.</p>

<p><strong>The problem starts earlier than most people think</strong></p>
<p>Most conversations about UAT focus on execution - running scripts, logging defects, getting sign-off. But by the time you're executing, a lot of the damage is already done or avoided.</p>
<p>The real value of independent UAT scripting happens during design. When an external team writes test scripts against the protocol and functional specifications, they're not just preparing for testing - they're pressure-testing the design itself.</p>
<p>We regularly find invalid designs during the scripting phase. Not bugs in the system, but flaws in the logic - scenarios where the system would behave exactly as built, but the build itself was wrong.</p>
<p>In one engagement, we identified a configuration that would have incorrectly marked eligible participants as ineligible to proceed to treatment. The system would have passed internal testing without issue. It was configured exactly as designed. The design was the problem.</p>
<p>That kind of catch doesn't happen when the team writing the scripts is the same team that built the system. They write to their understanding of how it should work - not to what the protocol actually requires.</p>

<p><strong>Why the team that builds it shouldn't be the team that tests it</strong></p>
<p>The instinct to keep UAT internal is understandable. Your team knows the system. They know the protocol. Why bring in someone external?</p>
<p>Because knowing the system is exactly the problem.</p>
<p>When the team that configured a study also writes the UAT scripts, they bring their assumptions with them. Those assumptions are usually correct - but the ones that aren't are invisible to them. They've looked at the system so many times, in a particular way, that certain scenarios simply don't surface.</p>
<p>Independent UAT removes that bias entirely. Scripts written against specifications rather than against system behavior will find what internal testing misses - not because internal teams are careless, but because they're too close to the work.</p>
<p>The downstream consequences of skipping this step are significant. Production bugs in eClinical studies don't just cost money to fix. They affect real patients. They trigger data change requests. They put data integrity in question. They damage the relationship between vendor and sponsor at exactly the moment when trust matters most.</p>

<p><strong>What actually happens when UAT is done properly</strong></p>
<p>Independent UAT scripting forces a different kind of thinking. Every scenario that could affect data integrity, participant eligibility, endpoint capture, or study compliance has to be thought through explicitly - not assumed.</p>
<p>In a recent engagement, a sponsor discovered a bug affecting a primary endpoint while executing our test scripts. Their words: they would never have written that scenario themselves.</p>
<p>That bug was fixed before deployment. The study launched clean. No one ever knew there was a problem - which is exactly how it should work.</p>
<p>Scripts written for independent UAT are also built differently. Clear action steps. Clear expected outcomes. Language that a non-technical sponsor team can follow confidently, so they know exactly what they're looking at when something doesn't match expected behavior.</p>
<p>Add a traceability matrix connecting every test to a specific requirement - aligned to ICH E6 R3 guidelines - and you have a documented chain from specification to validation that holds up to scrutiny from any direction.</p>

<p><strong>The sign-off problem</strong></p>
<p>There's a version of UAT that exists purely to generate a document. Scripts are written quickly, executed by the same team that built the system, and signed off because nothing obviously broke.</p>
<p>This version of UAT is common. It is also how production bugs survive all the way to go-live.</p>
<p>The difference between UAT that finds problems and UAT that produces paperwork comes down to one thing: whether the person writing the scripts has any incentive - conscious or not - to avoid finding problems.</p>
<p>An independent team has no such incentive. Their job is to find everything before it reaches a real study, a real sponsor, and real patients. That alignment of incentives is what makes independence valuable, not just the external perspective.</p>

<p><strong>What good looks like</strong></p>
<p>When UAT is done well, a few things are true:</p>
<p>Every scenario that matters has been identified and tested before a single real participant touches the system. The delivery team goes into go-live knowing that what they built matches what was specified - not hoping it does. The sponsor has a documented record they can stand behind. And if something does go wrong post-launch, there's a clear trail showing what was tested, what passed, and what the system was expected to do.</p>
<p>Independent UAT isn't a luxury for complex studies. It's the mechanism that makes delivery predictable - for the vendor, for the sponsor, and for the patients at the end of the process.</p>
<p>The cost of getting it right is a fraction of the cost of getting it wrong. The studies where it matters most are exactly the ones where there's no margin for error.</p>
